so here is my next problem, im playing around with some detail/extra stuff. I felt the last model lacked detail, especially small parts where I could add some color variations. at the same time I like the original one the most. I dont like the jacket one, because its looks to formal, and the armor one is just kind of random
I 'm definitely not a fan of the jacket, I think the added details don't contribute anything interesting to the silhouette and aren't broad enough to contribute to the aggressive shapes you have. I'm not completely sold on the armor either but I do really like the waist. That said, the shoulder pads and arm guards contribute details to the silhouette in a away that I really like.
In that particular case, I think that "less" is "more". I really feel like the original one is the one that looks best. It's simple and works really well.
I feel the armor does add a good bit to the silhouette but might be too noisy for the style. Maybe you could just keep pars of it. I really like the bracers and waist area but I feel the shoulder pads are awkward.
Ditto what theStoff said. Maybe if you exposed the top part of the shoulder pads instead of having them tucked under his sleeves? If you're just not feeling it though I'd say go back to the original. It's simple, nice and clean.
Thanks guys! here is a quick update. I do agree with most of you on the "less is more part". I added some stitches n stuff to the cloth parts, not sure If I like it yet. but It might be a good replacement for the armor, still ads some detail, but without changing the overall silhouette and design.
also made some "major" changes to the mask, I think I really like it, ads some focus to the face. I kinda like the hip piece, so Im still playing around with that one. feeling like I need to wrap this up soon though, and go on to the low poly. Ive been working on this guy for way to long already.

also did a quick paintover on where I want to go with the textures, also followed some advice from @amirabd2130 about the skin. also started working on the retop, gonna post an update when thats done.
Reworking the model was definitively a bold move that have paid off. I really like him and it is going to be super interesting to see where you go with the presentation.
Nice! The hue shifts and scars in the paintover look pretty sweet. The eyes seem to grab a bit too much attention atm because they're white and surrounded by the darkest values. I do like their shape though, they remind me of frog eyes. And his hands are frog-like too so I guess that's intentional since frogs = high jumps/athleticism?
I'm really liking this, though this last update, i don't want to sound mean, but i think his eyes are to far apart, he kinda looks retarded, or maybe that's just me.
Working away on the lowpoly. Gonna adress some of the issues with the face before I do the head, so for now you have this happy little greentooth to look at instead. He is sitting at around 9k tris at the moment.
This is coming along really well! the paintover looks cool, I think the colours are still a little desaturated. You could play with colour a bit more eg everything dark gray could have a hint of purple, not much but enough for it to not look a boring standard gray. The light gray could have a hint of blue in it etc. Might not work but could be worth being a little less conservative and experimenting now while youve got the chance.
A superior work. I admire the anatomy of it very much. I wish I had something more relevant to say. I feel the design, with no color, just yellow, is quite playful in terms of proportion along the cartoony look, the colors however are very dark and serious. Just my view though, shouldn't matter, I imagine it is challenging to not make a ninja that is not dark. It definitely looks like it can fight, and if that is the purpose, then it's going well. Keep it up!

Man, I've been following this thread with such excitement! I agree with comments about saturation on textures. It seems like thats an area thats easily over looked. That one paintover you did made the character look so much more alive!
First texture pass! only really worked on the arms/skin parts and little tweaks here and there. so I haven't really touched or played around with the other colors that much yet.
This is so good, I admire the way you chose to stick to a clean design, I would have been tempted to stick loads of armor on him and it made it too busy. Looking forward to seeing how the texture progresses!

as for the Ninja I just wrapped up the textures, calling it pretty much done, might do some minor color tweaks but i feel I need to move onto rigging, posing and final beauty shots.
I'm really digging this character! Such a clean and sleak silhouette. I can easily imagine this guy running through a bamboo forest or infiltrating a dojo under the guise of night!
As for the Samurai character you teased, the armor is looking cool so far. Hope you'll post his progression too!
hey, just wanted to give you guys a quick update, Im still working on this project, but some other stuff got in the way, next step is rigging, which is really not that fun, som Im kind of procrastinating that.

Lets Frankenstein this thread, ITS ALIVE! Finally got the time to rig and pose up this guy. the project got much bigger then my initial design, and I ended up making 4 characters in the same word/theme as this ninja guy, but more on that later.

but I think you can still increase the saturation a little
