what kind of system do you need to be able to work with so many polies?
If you dont mind sharing, what brushes/approach do you use when sculpting your various surfaces? They read really well.
MoreDread- It really isn't that high poly because I have everything in separate scenes. The head scene for instance is the highest and it is only 1.8 million polys.
Enodmi- Thanks man. Standard, Flatten, Wax, and smooth are pretty much all I use. I'll play a lot with different falloffs too. Occasionally I'll throw in a photo ref'd stamp or stencil to get a little bit of noise. I used alot of flatten tool on the horns and bone areas to keep them looking hard.

Here is where I am at right now. I'm happy with where it is but he still doesn't feel finished. He might need a cape or something else. I'm going to sleep on it and decide in the morning.

Now one thing that stands out to me is that your armour design doesn't seem very functional, particularly in the joints. It doesn't seem like he would be able to move or bend his limbs much in such a thick suit of armour that doesn't seem to have much in the way of articulation. The legs and ankles stand out the most, and I imagine that he would have a hard time shrugging in that breastplate.
I realize this is too late into the process, but it's something worth being aware of in the future.
At first I thought the demon head and the mech suit were two completely different pieces until I saw them together. I think you could play up the demon stuff more on the rest of the armor.

DKK - You hit the nail on the head. My buddy was over at my place playing Darksiders the other day and I was inspired. I'm going for a mix of Sci-fi, Darksiders and Rawkstar's dominance war 1 entry.
Haikai - You're too kind. I checked out your portfolio and I think you have me beat; Really amazing stuff. I think you're right about playing up the deamon side a bit more. I have an idea for a cape that might help with that.

I have a work in progress screenshot of the cape idea I had for him and I'm working on the low poly mesh. Will have screens of that too shortly.
Also I had this Art Test a few weeks ago and just found out I didn't make the cut.
They told me to make a rough block out of a character based on a concept and a finished model of the head. I was not thrilled with how the test turned out in the end but I'd love to hear what you guys think.

edit: as far as the test...not so much in the flat, but in the marmoset render, the skin is tending way ompalumpa spray on tan orange
I got myself motivated today and into topogun where I whipped up a low poly. I am still going back to clean up a few areas and shave down the polycount a bit. It is right around 20,000 at the moment.
Demon guy's lookin aws, lookin forward to them normal bakes ^^
(was also gonna mention about the oompaloompa skin on your marine head but guess you got it ^^)

Inspiring sculpting duder... and I like that the demon default facial expression is a scream. Looking at your lowpoly mesh, something feels off about the upper thighs, maybe too much of an indent on the inner thigh around the crotch? Might just be me. Anyway, great work empty!
Uv'd and Baked. I still have a few minor clean-ups to do but all in all it baked pretty clean.

Here is a quick skin color test. I'm not really sold on either just yet.
I still want to dirty up the cape like you said, but I am not sure if I want to tear the edges. I wanted it to be a sort of thatched metal mesh. Anyways thanks for the crits, very helpful.
