Had some time to do a bit more work. Changed the outfit a little bit. The pants were inspired by a clothing or cosplay designer I found on pinterest named Marcusstratus. It gives it a bit more of a ninja look. -

I think this is a case of form over function. Its designed to look cool and not to physically work. Even if you model it so it overlaps and collapses correctly your going to have to rig it to work in motion. Id stick to the design as much as possible and put up with the deformations. someone did a cosplay of it a while… -

the character design is feel more like a cosplay than the actual creature ... unless you going to dark / fun cartoony storyline route of course. with that character design ,you wont get darker ... as for texture, maybe you can draw more bones and horn to make it look scarier? -

Google how pauldrons are made and tied to the armor/persion in real life. You are literally looking for how armor is literally put together in real life. Like Cosplay. Here's the dirty secret for most pauldrons in games: There's no realistic basis for how they attach to the characters. Just make it look good and animate it…
