Heya,
My idea is a Hell's angel character. I'm making a demon on a green flaming horse where the horse is the weapon, trampling foes to a smouldering green pile of polycount ash. I'm still sketching ideas for the character but at the moment it's a demon prince (ess). I was toying with this clown transvestite idea but it was way to creepy to spend 2 months on especially after looking up reference. So here's what I'm working towards for a hell's angel. I'll be adding more details and stuff as I go along but the basic design is a hell's angel.
Here's first pass on the horse, based on a stockier Clydesdale type of horse:
I may add a layer for bits of flesh and fur that's not been burned off. I'm not going to do more on him until I get a saddle and tack on there. I want to work on the rider this week.

Here's weekly progress. About one sitting left on the horse and 2 on the character. I'll be working on polypainting and the low res cages this week. I made a little progression screengrab of how I put the character together. The horse is the same process but horse-ier.
great work, I agree with others about those hoofs and I also think that on the pic with the green stuff the horses skin went really dark Im assuming thats just mudboxs tonemapping
Here's the low res and unwrap with just the basic ripped diffuse. There's a lot left to do of course. Total is 8300 triangles so far. I'm saving some poly and texture space for hair and flames. I'm hoping I have enough as the hair will be quite long.
AimBiZ-yeah, they are intentionally large but probably a bit too much at the moment. It'll be easier for me to tweak the proportions now that the low res is built. He's based on a Clydesdale as well.

Ged-thank you. Yeah I'm a bit up in the air for the color direction. I want a burned black and green polycount theme going but I'm not sure how far I'll go with that.
I made the hooves smaller and cleaned up the ripped textures. I'm still working on weighting so ignore the crappy weighting, I just wanted to start testing out poses. Marmoset toolbox is nice.
StefanH- ha thanks! I want to make some morph targets as well.

Finishing our game alpha/content complete so I won't have time to work on this till next monday or tuesday but there are some simple things I'd really like to fix.

I'm liking your firey horse. I think the cowgirl motif you appear to be experimenting with could work really well too with abit more development.

rider turntable
I screwed up the pivot on the horse so the turntable was going off-screen. I'll fix that later.
I marked out where I want flame on a separate tool so I can just use it as reference in photoshop once the textures are baked out.
The saddle is really cool.
Can't wait to see it with the rider and the green
steam effect.
