heh cool, I would have expected the texture to have more hard edges like the concept does (across chest / major muscles), if you decide to hack at him later, that'd be my first suggestion.
You can really tell when someone is really enjoying what they're working on. That's the cutest mutated penguin I've ever seen. Def will be watching this thread,great concepts/idea, keep it up!
Got the Base mesh done, gonna take him into mudbox without the barnicles and rope and just make a pass at the porportions. I like to make the base mesh fairly Detailed for something so specific, I don't like doing more than one or 2 sub divisions if I don't have to.
IMO:
i see alot of wasted polys, and some things like spots, you can do in texture. those teeth are over 1mln polygons in?=)
alpha for it.

Conte, this the base to be taken to mudbox, thus I tried to keep it quads, so it looks like there are wasted polys. When I get the model ready for projection, expect it to be 5k or under.
i liked that hard edge on the chest of the penguin concept, the model came out a little less stylized and more "plushy". either way, the whole idea and excecution thus far is amazing. keep rockin
ok, so i cant stop looking at your concepts...cause they make me really really happy. i got one more crit though, the arm on jonas, kind of closer to stacked eggs than an arm. bring a little bit more rythm and transition into it, if you are going to go huge shoulder, little bicep. then it should go big forearm little wrist. otherwise you get megaman arms, not so organic or dynamic. this is something ive been struggling with a lot, so i have been researching it a lot. the back arm looks like it does it right, its just that front one thats catching my eye...
that sir is looking completely bad ass!! only minor coment is the X scar on the whale seems a bit soft, maybe roughing it up abit so its not buble like might work better.

My one main crit for the whale is, are you sure they wrinkle like that on the underbelly (mainly at the back near the tail)? Looks a bit odd to me, like he's wearing a piece of thick cloth rather than his own flesh bending and stretching. there.
