If your using FBX export from Max or Maya, see if there is an option inside the FBX options/export options to switch the exporter version year to anything other than 2014 as 2014 seems to have a few problems with DOTA. That might fix this problem if your getting the same error I think your getting.
Are you sure you have used the masks correctly. For most characters all 4 channels are used. Sometimes the mask 2 blue channel Tint spec by color can change the colors from what you expect.
I'm having the same problem... mine is like showing the grey color of the default lambert material in Maya 2013. I have all the files complete, color, normal, mask 1 and 2. I exported the item as .fbx and tried to change the version of the plugin lower than 2013, cause in 2013 is where i'm having the problem. But still it's showing the same grey color and not the color that I used.
Try this, when you import original weapon to 3dsmax delete everything but the pivot, then attach your weapon to it. Then the default material will change.
