actually there is no correct or wrong for chinese dragon, i don't see the problem there.

somehow i feel that tutorial really makes you "dead" for thinking a dragon head. because normally chinese dragon really got variety form. but most common description of dragon is...
snake body
cow nose
deer horn
fur on face
fish scale
eagle claw
horse head
etc....
correct me if i really messed up my chinese dragon description.
There are a lot of interpretations for the Chinese dragon so I don't think there is much a "right" or "wrong" here. Remember it's for Dota, so it could perfectly just be based on the chinese culture, not just a copy/paste

When you are churning out these pieces so quick, are there concepts involved,or do you just sketch out in zbrush/mudbox until you feel the creative juices rejoicing and then just roll with it?

We did'nt had much time, so I did some quick sketches, just the general idea. None of the concepts for the treant were used, we skecthed it on ZB.
For the color, I already had an idea when I did the sketches, but I tested the color pallete directly on ZB too.
little question, the "deming" is chinese words too?
2nd thing is i know jiangshi is chinese vampire, but normally it is literally "stiff corpse" ...so if put "jiangshi" name on death prophet's ult ability is kinda awkward for me. should use "ghost" "spirit" in mandarin should be more proper...
Yup, you gotta spill the beans on the DK ultimate dragon. I'm guessing you had to do it all manually? Decompile the skeleton and take it through the entire process?

A little tip on how to optimize the eye a bit.
You should connect the edges like the example below instead of collapsing the edges to one point. It will make it easier on the engine to read lighting information as well as reduce the number of tris.
Example.
8 sided circle would have 8 tris if you just collapsed the edge.
If you connect every edge together (like in the example), then you would end up with 6.
