uv mapper classic *hides* - 3ds max default tools pretty much do the trick in most cases.

That turned out to be the problem yes. I assumed substance would use the mesh's face normals by default. Thanks for the help.

agreed with above, you can even start with the default skeleton and dynamesh the bones which you can then rework their proportions
