This may be a dumb question but you said it's unlit? So the lighting in the diffuse is only for that particular shot? It seems almost like a 3D painting.

From what I know, an alpha mask should be able to work with the same UV set as your normals, diffuse, AO etc.

Specular power is too high making it look like plastic. Obviously needs a spec map but you said it was diffuse only at this point.

This was for a texturing class. We had to make a low poly weapon and texture it with a single diffuse/albedo map. Snowhound Axe by yuuva on Sketchfab

Any chance you could post the flats? Looks like you need some tweaking of the spec and some variation in the diffuse map.
