I ended up using a script in maya to adjust the smoothing groups based on the uv islands and it solved the weird stuff that was going on earlier (apparently unlock normals is not enough for maya to let me adjust smooth/hard edges like it used to be). but created a new problem for me with a brand new set of shading errors…
