This is what I have so far:
Reference concept:
I Just used it as a basic reference and I tried a more rock style on it.
This is the basic blocking I did at the begining:
I also did some test to see wich materials I wanted for horns, skin, etc... But still not happy I'll do more test soon.
So hope you guys enjoy it and can give me some advices
See you arround!

I love how much weight this dude already has. keep it up!
I would suggest to remove some noise on the "horns" on his back, make them look harder and sharper.
Thank you guys I really appreciate your feedback!
Yeah I think you are right, I removed a bit of noise and also did this breakdown to show it more clear. Wich onoe do you think that looks better? I prefere "Only cracks".
I cant wait to see how the final sculpt will turn out. So good luck , and subbed.
Edit:
As I posted you had just reposted. Id say go with a mixture of cracks and no alpha. Look at the ref posted above, there is a great balance and use of alphas in that sculpt.
Looking good so far tho, nice work!
EDIT:
This is how they look front view.
The first picture has some corrections I want to do.
Thx man
-The first option looks awesome in zbrush but im not sure if that will be time worth if l ater I will lose most of that fine detail in the textures. (I dont know if opacity layer has to be really high resolution to preserve that.)

-The second thought was to do it just with a few low poly planes and later use opacity in the textures por the effect.
-And the third thing that came in my mind was to do a less detailed cloth than the first one but a bit more than the second one wich I thought was the best idea. Sculpt manually the cuts doing a good looking cloth sculpt in Z and later use textures for the small threads effect.
I did a quick sketch of the idea of the cloth and overpaint to make it easier to imagine.
