trouble texturing

high guys,

i'm trying to texture a tent, but i'm not sure how to tackle it, since i haven't been having a single good result so far.

here it is in Zbrush

the issue is the wall; it consist of bark plates, based on this reference

i've tryed several ways to create decent looking maps for this, but it just doesn't give anything remotly realistic.

first, i tryed to completly polypaint it, but it just didn't look anything like bark.
Then, i tryed it with spotlight, gave a beter result, but if way way to far off the sculpted details; it just didn't fit nicely.
After that, ive been looking for a way to paint a texture together with the alpha map for it, but there just doesn't seem to be a way. ( and i tryed alot of different ways)

so i'm kinda stuck right now, i dunno if i should make just 1 bark plate and make it seamless, or make every plate unique, or maybe there is a way to paint alpha and textures the same time, i don't know, but it's giving me a huge headache.

so please, if you could tell me how you would do it, that would be greatly appreciated.
