some early tests for diff sculpts for the mask shape, polycount capped at 300 polys for the head and 256x128 texture proved very challenging for such a large area to cover on this design...
Had to get clever and mirror as much as possible, including the cloth pieces hanging out from past the neck rope. Using one single cloth piece made and using cutouts from the head itself.
Also did a bunch of tests trying to see how many teeth worked best and at what size from the top in game view.
This looks great so far. I'm loving the UV trickery for the alphas too. I can't even tell the alphas have reused texture space. Would you mind posting the texture you are using for the alpha at some point? I'd like to see it for learning purposes. I can't wait to see more.
Sure thing, a good trick to make the mirrored sections look more unique is to move the verts some and deform the mesh a bit without warping the UVs too much.

Did you check if Pudge supports alpha textures? As far as I know some character support alphas some doesn`t, I might be wrong though.
I think the dota2 in-game compiler makes an alpha by default in the VMT since you have to export with the alpha channel even if you are not using it, at least it has with some barb wire and hay tests I ran on the body & arms.

Here's the alpha mask I made for his stitches in zBrush. Feel free to snag it, it does the opening between the stitches as well! Just use the move tool to diversify the openings here and there!
