Updated my concept for my tower based on some Bilgewater concept art from riot. Decided to do a design based on a sea serpent skeleton that's been strapped together with rope to form a tower. Are you trying to be a character concept artist? If you want to be a 3d character artist, dont waste time making concepts. Get other people's concepts and make them into 3d characters. You shouldn't spend too much time dwindling on things you aren't as good at or are not trying to get a job in. Practice drawing though.

Start over on the model. Model it like the concept. I know you said you didn't want the concept to restrict you, when in fact, it looks like you just got lazy as you modeled and just did what was easy, instead of doing what looked good. Go back, finish the concept, stick to it.

The first and the last one are made by Hans Palm - @Millenia . And they use thim sheet texturing, so I'm not sure how much were the smaller details the part of the original concepts. Imagine doing concept art around the idea of trim textures. So I'd assume they only concepted the big shapes. Maybe I'm wrong though.
The concepts are some crudely drawn outlines of a sword, which I used just to get me started. The model has derived from the concept by quite a lot now, apart from the actual blade. I'm starting to think that, lack of proper concept is my downfall on this project, but I'm also too stubborn to want to give up on it.
