You can make a blob shape and just wieght parts of it. Or you can shrink wrap a mesh around some small spheres that you animate, there's a lot of deformation tools that are animatable in most programs.
Mega bump here. Been trying to get to grips with Substance Designer... Not over the moon with the results so far but I really got to wrap this one up soon spent way too long on it!

@JedTheKrampus: Can you wrap spline in 3D space around a mesh (snapping to the surface of the mesh) in 3D-Coat ? (I see how it works on a flat plane, which is cool, but not useful for my purposes)
Thanks! I just did that the simplest way - I created a plane, evenly divided it with segments, extruded, beveled and then used bend modifier to wrap it cylindrically, then I just fit it over top of the handle :)
TY Torch :) Btw, I've had the spiraling loops problem when doing autotopo in 3dcoat at work (even with guides), but in the few zremesher tests so far the loops wrap around just fine.
Trust me, once you wrap your head around normals and how they work, especially in UV'ing, you'll have this big "aha!" moment and everything will be a bajillion times easier. Best of luck man.
Looking great man! Only thing I noticed (and I know it's still early days) was the shells look stuck on, not attached... maybe they edges can wrap around near the joints? Keep it up!
Thanks, I tried the first method and it works pretty well. Is there a way to adjust individual vertices for the skin wrap modifier? The shirt mesh almost aligns with the base mesh but a few verts are slightly off.
Wrapped up my art station challenge submission. Really wish I could have done more call outs and different views for the modelers, but alas my time is spent on other things.
